Choosing a Colo Over a Hyperscaler: When the Math Actually Works
A working framework for when colocation beats public cloud on total cost of ownership — and when the convenience of a hyperscaler is worth the premium.

If you’ve watched your monthly hyperscaler bill grow steadily for three years while your workload didn’t, you’ve already done the gut-check on colocation. The question is whether the gut-check survives the spreadsheet.
This post is about when it does — and, just as important, when it doesn’t. Colocation is not a trick. It’s a different cost structure, and the math only works for specific shapes of workload.
What “colo” actually means in 2026
Colocation, in its current form, means renting cabinet, rack, or cage space in a third-party datacenter and putting your own compute, storage, and network gear in it. The colo provides power, cooling, physical security, and connectivity (the “PCI” of datacenter operations — power, cooling, interconnect — not the unrelated payments framework). You provide the equipment, the hands-on operations, and the workload.
The modern variant adds two things on top: managed offerings (the colo provides hardware monitoring, hands-on remote support, sometimes more) and cross-connects (private fiber to other tenants, including major hyperscalers — useful for hybrid).
When people say “private cloud” today, they usually mean colocation plus a virtualization layer plus some operational discipline. The hardware is in someone else’s building, but it’s yours.
The cost structure, honestly
Public cloud and colocation have fundamentally different cost shapes, and most “colo vs cloud” comparisons get this wrong by comparing the wrong line items.
A real comparison includes:
On the public cloud side
- Compute hours — the obvious one
- Storage — usually a small line item until your dataset grows
- Egress — the killer for data-heavy workloads. Cents per GB add up fast
- Premium support — at scale, the difference between “best-effort” and “named TAM” is meaningful
- Reserved-instance commitments — discounts in exchange for one-to-three year lock-in
- Engineering time spent optimizing spend — the cottage industry of cloud cost engineering exists for a reason
On the colocation side
- Rack/cabinet rent — typically billed monthly per unit
- Power — often the biggest variable; billed per kW or per circuit
- Cross-connects and bandwidth — port fees, transit, and sometimes per-GB at the upper tiers
- Hardware capex — amortized over your refresh cycle (typically three to five years)
- Hardware refresh and disposal — every three to five years, you replace the gear
- Operations labor — racking, cabling, replacing failed components, managing the hypervisor and storage layers
- Remote-hands costs — the colo provider charges for hands-on work; budget for it
The first cost shape is mostly opex. The second is a mix of capex and opex with a significant front-loaded component. Comparing the monthly bill in isolation misses this. You compare three-to-five-year totals, not month-one totals.
Where colocation usually wins
Five workload shapes where the colocation math reliably comes out ahead:
1. Steady-state baseline
If you’re running a database, an internal application, or a workload that uses roughly the same compute and storage every day, you’re paying a hyperscaler for elasticity you’re not using. A baseline of dedicated hardware sized for your normal load typically costs significantly less than the equivalent reserved-instance commitment over a multi-year horizon.
2. Data-intensive applications
Egress charges are the cleanest case for colocation. If your workload pulls hundreds of terabytes a month — analytics, media serving, large dataset processing — the per-GB egress on a hyperscaler can dominate everything else. Colocation egress is typically billed by port speed, with much higher overage tolerances.
3. Long-lived workloads with predictable growth
If you know you’ll need the infrastructure for the next five years, owning the hardware (amortized) often beats renting it. The hyperscaler model is renting at a premium that reflects elasticity you may not exercise.
4. High-compliance, single-tenant requirements
When data sovereignty, single-tenancy, or specific physical-security postures are hard requirements, colocation lets you build to spec. You know which cage, which racks, which cabling, and which staff have access. That clarity has value beyond raw cost — it shortens audits and removes a class of vendor risk.
5. Workloads with uncomfortable hyperscaler dependencies
If your workload has been increasingly tied to a single hyperscaler’s proprietary services and you’re finding the migration story is “you can’t” — that’s strategic risk. Colocation paired with a portable virtualization layer (KVM, anything that’s not vendor-specific) restores optionality.
Where the hyperscaler is still the right call
Equally honest about the other direction:
- Spiky or unpredictable workloads — if your load varies by an order of magnitude across the day or week, you’ll over-provision colocation hardware to handle peak. Pay the elasticity premium.
- Short-lived projects — anything you’ll run for less than two years rarely justifies the colocation amortization curve.
- Geographic distribution — if you genuinely need presence in many regions, the hyperscalers’ footprint is impossible to replicate.
- Heavy reliance on managed services — if your application architecture leans hard on a hyperscaler’s managed databases, queuing, or AI offerings, colocation forces you to either rebuild that capability or accept a hybrid.
- Small operational team with deep cloud expertise — colocation requires hands-on infrastructure operations. If you have that team, fine. If you don’t, building it is a real cost.
The framework
When you’re evaluating, work the math on three time horizons:
Year 1: hyperscaler usually looks cheaper. The capex on colocation hardware is front-loaded, and the operations team is ramping.
Year 3: the curves cross for steady-state workloads. By this point the hardware is mostly paid off and the operations team is efficient.
Year 5: colocation pulls clearly ahead for the workload shapes above. You’re now paying primarily for power, space, and labor — all relatively flat costs — while the hyperscaler bill has continued to compound with usage growth.
If your finance team only looks at year one, you’ll never get to colocation. If they only look at year five, you’ll never honestly account for the elasticity you’d give up. Both views matter.
The hidden tax: switching cost
The most underestimated number in either direction is the cost of changing your mind.
Migrating off a hyperscaler that you’ve deeply integrated with is a project that runs in quarters, not weeks. Moving from one colo to another is a forklift exercise that’s typically simpler but far more disruptive than rolling new instances. Plan the entry, but also plan the exit. Reversibility has value, and giving it up should be a deliberate choice.
A working answer
For most regulated mid-market organizations we work with, the honest answer ends up being hybrid: colocation or private cloud for the steady-state, compliance-heavy core, and a hyperscaler for the elastic edges, the geographic reach, and the managed services that genuinely do something hard.
The mistake is treating it as a binary. The opportunity is matching each workload to the cost shape that actually fits it.
